Commercial roof leaks almost always trace back to one of three sources: failed flashing, compromised seams, or ponding water. Knowing which one you’re dealing with is the first step toward an actual fix rather than a repeated patch.
Flashing Failure
Flashing — the material sealing transitions around vents, pipes, HVAC curbs, and roof edges — fails from aging, poor original installation, thermal expansion and contraction, or physical damage. Because penetrations require flashing and sealing to prevent water intrusion in the first place, they are disproportionately common leak sources: as seals age, they crack, shrink, or pull away from the surface they’re meant to protect.
Seam Problems
Seams are the most stress-concentrated areas of any flat or low-slope commercial roof — UV exposure, thermal movement, wind uplift, and standing water all act on them simultaneously. Over time, seams lift, open, or delaminate; blistering, cracking, or visibly open seams are all signs the membrane has been compromised.
Ponding Water
Poor drainage is one of the leading causes of commercial roof leaks generally. When drains or scuppers clog with debris, water pools instead of draining — placing sustained stress on the membrane and accelerating cracks and deterioration in whatever material sits beneath the standing water. Ponding water that doesn’t clear within 48 hours after rain is a maintenance issue worth addressing immediately, not a cosmetic one.
What to Do About a Leak
Document the interior damage (location, extent, when it started), and get a professional inspection promptly — water travels along the roof deck before showing up inside, so the visible ceiling stain is often smaller than the actual affected area.
